Why does my boiler hot water temperature fluctuate and go from very hot, lukewarm to cold?

If your hot water fluctuates extremely between scalding hot at times, lukewarm, or cold, this is most likely due to a faulty or blocked PLATE Heat exchanger in your boiler.

What the difference between a Plate Heat Exchanger and a Main or Primary Heat Exchanger in a Combi boiler

In a Combi boiler, the plate heat exchanger is solely responsible for providing hot water at a consistent temperature.

It should not be confused with the Main (or primary) heat exchanger, which heats the radiators and also heats the water that flows through the plate heat exchanger.

The main heat exchanger is responsible for central heating and for supplying hot water to the plate heat exchanger.

If it becomes blocked or develops a crack, replacing the entire boiler is often the only option, because the main heat exchanger is the most expensive component inside a boiler. Replacement parts alone can cost between £700–£850, and the repair involves fully dismantling the boiler.

This is why it’s essential to carry out a Premium Strip Down Boiler Service every other year. This service includes a thorough clean of the main heat exchanger to help prevent costly failures and extend the life of this critical part.

However, in this blog, we are only addressing role of the Plate Heat exchanger in Combi boilers:

The Plate heat exchanger, also known as the secondary heat exchanger, is specifically responsible for delivering hot water.

Over time, the plate heat exchanger can become blocked with limescale, sludge or debris, especially in hard water areas, in systems without an inline scale reducer or scale inhibitor or where annual boiler servicing is neglected.

A blocked plate heat exchanger will lead to inconsistent or fluctuating hot water or almost no hot water output.

Symptoms of a Faulty or Blocked Plate Heat Exchanger:

Inconsistent Hot Water Temperature
Water temperature jumps from boiling hot to cold or lukewarm, often in the same usage. This is the most common and noticeable symptom.
Fluctuations Get Worse Over Time
Initially, you might only notice occasional changes, but over weeks or months, the swings in hot water temperature and lack of hot water become more severe and frequent.
Tap or Shower Starts Hot, Then Goes Cold
A classic sign — you turn on the hot tap and get warm water that quickly drops off, then cycles back and forth.
Boiler Overheating or Locking Out
A severely blocked heat exchanger may cause the boiler to overheat or trigger fault codes, especially under high demand.
Reduced Water Flow Rate
If the blockage is significant, you may also experience a noticeable drop in hot water pressure or flow.

What Causes the Plate Heat Exchanger to Block?

Limescale build-up (common in hard water areas)
Sludge or magnetite from corrosion in the heating system
Lack of a magnetic filter
Lack of an inline scale reducer or scale inhibitor
Poor system maintenance or old age

How Is It Repaired?

A qualified Gas Safe heating engineer will:

Inspect and diagnose the issue (often by testing flow and temperatures)
Replace the Plate Heat exchanger
Check for other system issues that may have contributed to the blockage such as dirty system water, lack of scale reducer, system inhibitor and magnetic filter

Preventing Future Issues

Clean out or install a magnetic filter to trap sludge and debris
Insert central heating system inhibitor to prevent corrosion and limescale and sludge build up
Install or replace the scale reducer if you’re in a hard water area
Service the boiler annually to clean out these components
Carry out a Premium Strip-down Boiler service annually or on alternate years to clean out the Heat Exchanger
